How Volumez replaced HubSpot in under 48 hours — and dropped the operational layer around sales

Volumez, an AI data infrastructure company, was running sales on HubSpot plus a Sales Operations team, custom reports, and a lot of process. Head of Sales Shai Haroni wanted the opposite: a CRM that made the business legible without a support layer around it. Dreamhub did — and the full migration took less than two days.

At a glance

  • Full migration from HubSpot completed in under 48 hours
  • HubSpot replaced as the sales CRM
  • Previous stack: HubSpot + custom reporting + a dedicated Sales Operations layer
  • Pipeline prep for management meetings and customer calls now done directly by the Head of Sales, without Sales Ops support
  • Minimal learning curve — no change to how the sales leader works

“If you need a CRM, a Sales Operations team, extra reporting, and a lot of process just to understand what is happening in your pipeline, the system is probably too heavy.”

Shai Haroni, Head of Sales, Volumez

About Volumez

Volumez builds the data infrastructure enterprises need to deploy and operate AI agents at scale. Founded in 2020, the company is headquartered in the San Francisco Bay Area with R&D in Tel Aviv, and its platform gives every team and every agent consistent access to governed, high-performance data — without duplicate copies or overlapping tools. Volumez sells to enterprises in data-intensive sectors including pharmaceutical R&D, financial services, automotive, defense, and energy.

The challenge

Before Dreamhub, Volumez ran its sales motion on HubSpot. It worked. But for Shai Haroni, it never worked well enough to manage the business from. The reports weren't at the level he needed, managing a deal wasn't simple, and getting a clear picture of the pipeline routinely took more effort than it should have.

To compensate, Volumez had a Sales Operations team supporting the process — helping with CRM management, reports, data, and sales processes. That's a common pattern, and it hides the real cost. The CRM wasn't reducing work around sales. It was generating it.

“The main frustration was that the CRM created more operational work around sales,” Shai says. “I wanted the opposite: a system that helps me understand the business quickly and spend more time with customers and deals.”

There was no single breaking point. It was the daily friction of a sales leader who had a CRM, reports, processes, and Sales Ops support, and still felt that understanding what was really happening in the pipeline was too much work.

Why Dreamhub

The easiest path was to stay on HubSpot and keep improving the processes around it — more reports, more tools, more Sales Ops hours. Shai rejected that on principle.

“I did not want to solve complexity by adding more complexity,” he says.

What he wanted was simple to describe: open the CRM and immediately understand his customers, his opportunities, what changed, what's at risk, and what needs to happen next. Dreamhub stood out because it was built around that job rather than around field maintenance. As Shai puts it, “I do not want to spend my day managing CRM fields. I want to manage customers and deals.” With Dreamhub, getting to the information he needs feels faster and more natural — closer to how he actually works as a sales leader.

The switch

Shai's main concern about changing CRMs was the one every sales leader has: that the switch would create a lot of work before it produced any benefit. That's not what happened.

The full migration from HubSpot took less than 48 hours. The learning curve was small, and Shai was using Dreamhub quickly, without having to change the way he works. He could see the information he needed, understand the pipeline, and build confidence in the system as he went.

“The transition was easier than I expected,” he says. “Once I started using it regularly, going back to the old way felt like a lot more work.”

How Volumez uses Dreamhub

The clearest example is pipeline preparation before a management meeting or a customer call. Before Dreamhub, that meant working through HubSpot, pulling reports, opening individual opportunities one by one, and sometimes asking Sales Operations to help organize the picture.

Today Shai opens Dreamhub and gets to the same understanding much faster. He can see where a deal stands, what happened recently, and what he needs to focus on next — without assembling it from parts. Deal management is more straightforward, and the reporting is built for the way he actually manages sales rather than requiring him to adapt to it.

“It sounds simple,” he says, “but when you manage many opportunities at the same time, it makes a real difference every day.”

The results

The biggest change is simplicity. Managing pipeline and opportunities is much easier. Reporting is clearer. And Shai can understand what's happening in the business much faster than before.

The operational overhead has dropped with it. Where Volumez previously relied on Sales Operations to maintain the process, prepare information, and support reporting, Shai now does much more of that directly himself. The CRM is no longer something the sales organization has to staff around.

Shai hasn't formally measured hours saved and doesn't want to put a number on it that he can't back up. What he will say is that the day-to-day difference is significant: less time managing the CRM, more time managing the business.

His advice to other sales leaders is to look hard at how much effort the current system demands. A CRM that needs a Sales Operations team, extra reporting, and a lot of process just to show you your own pipeline is probably too high-maintenance. He sees Dreamhub as especially useful for founders and sales leaders who want to stay close to the business, move fast, and keep a clear view of the pipeline without building an operational layer around the CRM.

“The CRM should make the sales organization simpler, not more complicated. For me, Dreamhub made managing sales much easier. I spend less time managing the system and more time managing customers and deals.”
